As AI becomes embedded in routine office work, employers can still see the quality of what people produce. They have less visibility into how much of that performance an employee could reproduce independently.
Employers have long used finished work as one of the clearest indicators of professional ability. A strong analysis, a persuasive presentation, or a well-executed project could help establish whether someone understood the work well enough to take on greater responsibility. AI is making that judgment less straightforward because the quality of an employee’s output can now rise faster than their independent ability to produce it.
A Use.AI survey of 9,684 working adults across the United States, United Kingdom, Canada, the European Union, and Latin America found that 52% said AI had helped them appear more experienced than they actually are. 43% said it had helped them take on responsibilities they did not yet feel qualified to handle. 19% said work produced with AI assistance had contributed to a promotion.
The findings do not show that those employees were unqualified for their roles. Using AI well can itself be valuable professional competence. The survey does show a growing gap between what managers can observe in finished work and what they can infer about the employee who produced it.
That gap is especially visible in the tasks workers say they could not complete alone. 64% said they had used AI to complete work they would otherwise have been unable to do independently. Successful completion therefore reveals less than it once did about whether an employee personally possesses the knowledge required to reproduce the result, assess its weaknesses, or adapt the work when the conditions change.
Managers may also have little visibility into how much assistance was involved. 39% said they had submitted AI-assisted work without telling their manager, and 30% said they had accepted praise for work that AI substantially helped create. In workplaces where disclosure is not required, neither behavior necessarily violates a rule. It does mean that managers can evaluate an employee’s performance without knowing how heavily that performance depended on AI.
Some employees appear to recognize the distinction themselves. 35% said they would struggle to perform some of their current responsibilities without AI. 25% worried that their employer believed they were more capable than they actually are. Those responses suggest that AI can improve delivered performance while leaving workers uncertain about how much of that improvement should be attributed to their own underlying expertise.

“Once AI becomes part of how people perform their jobs, companies need a clearer definition of what they are promoting. An employee who gets excellent results with AI may be highly effective, but that tells you less about how they will perform when the technology gives a convincing wrong answer, when the problem has no familiar pattern, or when they need to judge work they cannot independently reconstruct. Promotion decisions have to account for that difference.”
That distinction carries particular weight in career progression. A promotion assumes that previous performance provides useful evidence about how someone will handle broader responsibility. For the 19% who said AI-assisted work contributed to a promotion, the survey does not establish how decisive AI was or whether those employees could sustain the same performance independently. It does show that AI-assisted work is already part of the record on which some advancement decisions are being made.
As AI becomes harder to separate from ordinary work, employers may need to assess more than the quality of the finished product. Understanding how an employee reached an answer, how well they can verify it, and how they perform when AI stops being reliable may become increasingly important to deciding who is ready for more responsibility.
